A customer calls about a pinhole in the copper, you patch it, and three months later you’re back for the next one in the same wall. That reactive loop is a missed lane. A whole-home repipe is one of the largest single tickets an independent plumber can sell off a service call, a job that fills a slow week, carries real margin, and ends the callback treadmill for good. The shops that win these aren’t better at soldering. They’re better at spotting the candidate, scoping it cleanly, and presenting it as a decision the homeowner can actually make.
Here’s how to build repipes into a profit center instead of taking them one patch at a time.
Spotting a repipe candidate
Repipes sell themselves once you learn to see them. Most fall into three buckets, and you’ll walk past all three on ordinary service calls if you’re not looking.
Galvanized steel. Common in homes built before the 1960s and lingering into the ’70s. It corrodes from the inside out, so the tell is symptom, not appearance: low flow at fixtures, rusty or discolored first-draw water, and pipe that’s visibly scaled or weeping at the threads. When you cut a section and the inside opening is choked down to a pencil’s width, that’s not a repair; that’s a whole system past its life.
Polybutylene. Grey (sometimes blue or black) flexible plastic with acetal or metal fittings, installed roughly late-1970s through the mid-1990s before it was pulled from the market. It fails at the fittings (the acetal insert fittings are the primary failure point in most documented cases) and along the pipe with little warning, and many insurers and buyers treat its mere presence as a defect. Finding poly in a house is one of the strongest repipe cases you’ll ever make: the risk is documented and the homeowner often already half-knows.
Recurring pinhole leaks in copper. One pinhole is a repair. A second and third in the same home, especially clustered on horizontal runs or the hot side, signals a systemic cause: aggressive water chemistry, high velocity from undersized pipe, or manufacturing-era pipe wall problems. Once a copper system starts pinholing, patching individual spots is a losing game, and the honest move is to tell the customer that.
Two more accelerants worth checking: chronically high static water pressure (have a gauge on the truck; anything sustained above the range your local code allows, commonly cited around 80 psi, stresses the whole system) and a history of hard or aggressive water. Both shorten pipe life and both are part of the story you’ll tell when you recommend the repipe.
Materials: PEX vs copper vs CPVC
You don’t need to sell one material religiously. You need to know the honest trade-offs so you can match the pipe to the house, the water, and the budget, and defend the choice.

For most whole-home repipes, PEX is the workhorse: the flexibility means fewer wall openings, home-run or trunk-and-branch manifolds isolate each fixture, and the speed protects your margin. Copper stays relevant where the customer specifically wants it, where code or exposure calls for it, or where you’re matching existing work. CPVC has a real place on budget-driven jobs and in markets where it’s the local norm. Whatever you run, confirm fitting compatibility, expansion allowances, and support spacing against the manufacturer’s spec and your local code. The details that pass inspection and prevent callbacks live there, and they differ by product line.
Scoping and estimating a whole-home repipe
A repipe estimate that holds up is built on a count, not a gut feel. Before you quote, walk the house and inventory:
- Fixture count: every sink, tub, shower, toilet, hose bib, plus the water heater, laundry, dishwasher, ice maker, and any water treatment.
- Stories and layout: a two-story or a slab-on-grade changes your routing and your access dramatically versus a single-story with an accessible attic or crawlspace.
- Access paths: attic, crawlspace, basement, and which walls you’ll have to open. This is the single biggest driver of both labor and drywall repair.
- Manifold vs trunk-and-branch: how you’ll route determines material and time.
- Adjacent code work: shutoffs, fixture valves, hammer arrestors, a pressure-reducing valve if static pressure runs high, and often the water heater connections while you’re in there.

Pricing varies widely by region, home size, material, and access, so build your own numbers from your real labor and material costs and confirm them against local rates; don’t anchor to figures from the internet. Bake in the things that quietly eat repipe margin: drywall repair, permit and inspection time, water heater reconnection, and the extra hours that slab or two-story access always cost. And scope the whole system: a repipe that stops at the “bad” runs and leaves original galvanized or poly feeding the back bathroom isn’t a repipe, it’s a partial, and it should be priced and labeled as one.
Minimizing drywall damage
The homeowner’s real fear isn’t the pipe; it’s the mess. The shop that shows up with a plan to open as few holes as possible, cleanly, wins the job and the review. Techniques that keep the damage down:
- Route through attics and crawlspaces so most of the run never touches a finished wall: drop and rise only at fixtures.
- Use PEX’s flexibility to fish runs and pull through existing cavities instead of opening a channel the length of the wall.
- Cut clean, saveable access holes: neat rectangles at fixed points, not ragged demolition. Some crews cut a plug that can be reset.
- Concentrate openings at wet walls and manifold locations rather than scattering them.
- Set the drywall expectation up front: who patches, who textures, who paints, and whether that’s in your price or the homeowner’s scope. Being clear here before you start prevents the ugliest disputes in this trade. Decide your policy (repair in-house, sub it out, or leave it to the owner) and put it in the proposal.
Permits, inspection, and warranty
A whole-home repipe is permitted work in essentially every jurisdiction. Pulling the permit and passing inspection isn’t red tape, it’s what protects the homeowner and you, and it’s a selling point against the unlicensed operator who’ll skip it. Requirements are set locally, so confirm with your authority having jurisdiction before you quote: what the permit costs, whether pressure testing and inspection happen before you close the walls, and any material or fitting restrictions specific to your area. Build the permit fee and inspection wait into the schedule and the price.

On warranty, put it in writing and make it part of the pitch. A repipe is exactly the job where a strong workmanship warranty on top of the manufacturer’s material warranty justifies the middle and premium tiers. Register the manufacturer warranty, document the finished system and the pressure test with photos, and leave the customer a written workmanship warranty. That paper trail is also what turns this customer into the referral that sells the next repipe on the street.
Presenting it good-better-best

- Best, the premium build: top-tier material, whole-home filtration or softening if the water chemistry caused the failure, pressure management, and priority service. Even customers who don’t buy it use it to anchor “better” as the sensible middle.
Present it in person, lead with what you found in their house, recommend the middle out loud, and show every tier as a monthly payment next to the total.
Financing the big ticket
A repipe is the exact job where the payment reframes the whole conversation. A homeowner who freezes at a five-figure total will often say yes to a monthly number they can absorb. Show financing on every tier, not just as a rescue at the end, and let the jump from good to better read as a few dollars a month rather than a lump sum.
