The trenchless sewer opportunity: adding CIPP lining and pipe bursting to your drain business

How independent plumbers turn a camera-and-cable drain business into a trenchless sewer replacement operation: when trenchless beats dig-and-replace, the real equipment and training investment, honest payback, estimating, permits, and how to sell it good-better-best.

You already own the front end of this business. You run cameras, you clear roots, you scope lines for real-estate deals, and every few weeks you find a sewer that is genuinely failing: offset joints, a belly full of standing water, roots reopening a crack you rodded out last spring. Right now you hand that customer a phone number for an excavator, or you quote a dig that tears up their driveway and their yard, and you watch a five-figure job walk out the door to someone else. Trenchless is how you keep that job. It is the single biggest step up in ticket size available to a shop that already does drain work, and the front end you own (the camera and the locator) is exactly what qualifies you to sell it.

This is a capital-equipment decision, not a tool purchase. Treat it like buying a truck, not a set of blades.

The two trenchless methods, and when each one fits

There are two mainstream approaches, and they solve different problems.

Cured-in-place pipe (CIPP) lining pulls a resin-saturated felt or fiberglass liner into the existing pipe and cures it (with hot water, steam, ambient air, or UV light) into a hard new pipe inside the old one. It rehabilitates the host pipe rather than replacing it. It shines when the existing line is the right size, still holds its shape, and the problem is cracks, root intrusion at joints, or corrosion. Lining slightly reduces the inside diameter, which almost never matters on a residential main but is worth knowing. Spot liners (short sectional patches) fix a single bad joint; full liners rehab the whole run from cleanout to city tap. One wrinkle worth knowing: the styrene in common polyester resins off-gasses during steam or hot-water curing, and some jurisdictions regulate it for air and water quality. Weigh your curing method (UV and low-styrene resins reduce it) against local environmental rules before you settle on a system.

Pipe bursting pulls a bursting head through the old pipe, fracturing it outward, while dragging a new HDPE pipe in behind it. It replaces the pipe entirely and can even upsize it. It is the answer when the host pipe is collapsed, badly bellied, or you want to go from a failing 4-inch clay to a fresh 4-inch (or larger) HDPE. It needs an access pit at each end, so it is more disruptive than lining but far less than open-trenching the whole run.

Both need a full-length, cleaned, and camera-verified pipe first, which is your existing skill set.

When trenchless beats dig-and-replace (and when it doesn’t)

Trenchless wins hardest where digging is expensive or destructive: under a finished driveway, a mature landscape, a slab, a deck, a city sidewalk, or a road cut that carries its own permit and restoration bill. In those cases the trench itself, not the pipe, is most of the cost and the customer’s real pain. Lining or bursting turns a two-day excavation and a wrecked yard into a one-day job through two small pits.

Dig-and-replace still wins when the pipe has a severe belly that needs re-grading (lining preserves the existing grade, so it locks in the belly), when the line is completely collapsed and offset so badly a bursting head can’t be pulled through, when the run is short and shallow in open dirt, or when local code doesn’t recognize the method. Be honest about this in your good-better-best (below). Selling a liner into a bellied pipe is how you earn a callback and a bad review.

The investment: equipment, training, and time

Costs vary widely by method, diameter range, and whether you buy new, used, or rent, so confirm current pricing with manufacturers and distributors before you build any numbers into a plan. What follows is the shape of the spend, not a quote.

  • Lining ranges from a modest sectional/spot-repair kit at the low end to a full lateral-lining system (liner inversion or pull-in rig, calibration/bladder gear, a curing setup, and resin handling) at the high end. Resin and liner are a consumable cost on every job, and resin has a shelf life and a working “pot life” once mixed: waste is real money until your crew is dialed in.
  • Pipe bursting centers on a hydraulic pulling unit (pneumatic or static/rod), bursting heads and expanders sized to your pipes, and the HDPE pipe plus a fusion machine or fittings to join it. It is generally the heavier capital line item of the two.
  • Shared front-end gear you likely already own: a quality camera and a locator. If you don’t, price those first. See choosing drain and sewer camera equipment. You cannot sell trenchless credibly without them.

Training is not optional and not free. Most manufacturers run certification programs, and some warranties and material specs require installer certification. Budget for the course, travel, and (the real cost) the practice runs where your crew ruins liner and wastes resin learning to wet out, invert, and cure without voids or wrinkles. Your first few jobs will be slow and your margin thin. Plan for that instead of being surprised by it.

Rent or subcontract before you buy. Many distributors rent bursting rigs, and some shops run their first season by partnering with a trenchless outfit (you sell and scope, they install) so you learn the sales motion and prove the demand in your market before committing capital.

Realistic payback

The math is simple in structure: divide your all-in equipment and training spend by the gross profit per job, not the ticket, and that’s how many jobs you need to break even on the gear. Then ask honestly how many failing sewers you find in a year that would have gone trenchless. If you camera dozens of lines a month and refer out a real-estate-inspection or backup job every couple of weeks, the volume is probably there. If you find one bad main a quarter, rent; don’t buy.

Two things wreck the payback and both are avoidable: idle equipment (capital sitting in the shop because volume didn’t materialize, which is why you validate demand by renting/partnering first) and wasted consumables during the learning curve. Build your own numbers from your actual scope-to-repair conversion and current supplier pricing. Don’t borrow a payback figure from a manufacturer’s brochure.

Estimating and pricing the job

  • Linear feet and pipe diameter.
  • Access: number and depth of pits, and what’s on top of them (dirt vs. driveway vs. slab).
  • Cleaning and prep: descaling, root cutting, and a verification scope before you commit, always a separate, pre-sold line.
  • Reinstating connections (branch lines, cleanouts) after lining.
  • Restoration: pit backfill, concrete, and landscaping.
  • Permits and inspection (below).
  • Consumables: liner, resin, HDPE, fusion.

Always scope and price off a cleaned, camera-verified pipe, and put the scope on paper for the customer. A hidden second problem you didn’t see because the line was full of roots is how a profitable job turns into a loss. Give yourself contingency language for what the camera can’t see until the line is clean.

Marketing it to homeowners

Homeowners don’t wake up wanting “CIPP.” They want their driveway and their oak tree left alone. Sell the outcome:

  • “No trench, no torn-up yard.” That is the whole pitch. Lead with it.

  • Warranty as a differentiator. A cured liner or fused HDPE line typically carries a long material life; state the warranty you’ll actually stand behind and let it justify the price against a cheap spot dig.

Permits and inspection

Sewer laterals connect to the public system, so this is permitted, inspected work almost everywhere in the US and Canada, and rules are intensely local. Confirm with your authority having jurisdiction before you quote, because a few municipalities still don’t recognize CIPP or bursting for laterals, some require specific liner/material listings or installer certification, and the connection to the city main frequently triggers a separate permit and a utility locate. Pull the permit, schedule the inspection, and price both in. Skipping the permit on a lateral is exactly the kind of shortcut that surfaces at the next property sale and lands on your reputation.

Always call for utility locates before you dig a pit, and confirm local excavation-safety, shoring, and traffic-control requirements; they can apply even to small lateral pits. Access pits are small, but a nicked gas or fiber line is a very expensive small hole.

Fit it into your good-better-best

Trenchless doesn’t replace your options ladder; it becomes the top of it on sewer jobs. Slot it into the same three-tier structure you use everywhere else (see good-better-best plumbing proposals):

Note that “best” here isn’t always the most disruptive; often trenchless is the least invasive premium option, which is a genuinely rare and easy sell: the nicest fix and the one that spares the yard. Where a belly needs re-grading, be straight that dig-and-replace is the correct answer and price it as such. Honesty in the “good” tier is what keeps this out of review-complaint territory.

The bottom line

You already find the failing sewers; trenchless is how you stop giving them away. Start by validating the volume: rent a rig or partner with an installer for a season, and count how many trenchless-eligible mains you actually find. Get certified before you sell it, scope every line clean before you price it, permit every lateral, and slot lining and bursting into the top of your good-better-best. Done that way, it is the highest-ticket, highest-margin work a drain shop can add, and the front end that qualifies you for it is a camera you may already own.
